Your manager’s job is under scrutiny too.
A promotion into management can feel like protection. At Bank of America, employees now have a reason to examine how many management positions their business actually plans to keep.
Moynihan said manager numbers were down about 5% year over year, while client-facing production staff increased. He gave no manager headcount baseline or breakdown of departures.
A bank can expand the team serving customers while narrowing the route into management. For an employee waiting on a promotion, the question is whether the position still has funding. For a manager, it is whether the next organization chart combines teams or removes a reporting level.
A title you earned years ago says little about the structure being approved now.
The workforce has fallen in every quarter this year.
The official headcount series gives the latest update to our September investigation into unfilled vacancies. Each comparison below uses employees on the bank’s payroll at quarter end.
| Reporting date | Employees | Change during quarter |
|---|---|---|
| December 31, 2025 | 213,207 | Starting point |
| March 31, 2026 | 212,134 | 1,073 fewer |
| June 30, 2026 | 211,304 | 830 fewer |
| September 30, 2026 | 209,911 | 1,393 fewer |
The Q3 decline was larger than Q2’s. Across twelve months, the workforce fell by 3,473 from 213,384 in September 2025. The annual comparison overlaps with the year-to-date total.
The bank remains profitable, although reported net income fell from a year earlier. Excluding the settlement charge, operating expenses consumed about 62 cents of each revenue dollar, compared with 60 cents a year earlier. Employees should judge the funding for their role separately from the size of the company or the cash returned to shareholders.
The CFO carried staffing discipline into 2027.
Discussing next year’s expenses, Borthwick pointed to headcount management and said:
“We’re going to maintain that management discipline into next year”
In this context, discipline means controlling how many people the bank pays to do the work. For your team, that can become a replacement request that sits unsigned, a transfer without a replacement or a new project assigned to the existing staff.
Those are consequences to investigate inside your department. A broad promise of efficiency becomes an employment decision when someone approves the staffing plan. Ask who has that authority and when the decision will be made.
If you are told hiring is under review, ask for the decision date. An open vacancy can quietly become part of the workload everyone is expected to absorb.
Technology teams face a higher output target.
Moynihan connected AI efficiency in technology development to next year’s output:
“next year we get 10% more work for the same cost.”
For a development team, that expectation could arrive as more releases, a larger backlog commitment or shorter delivery schedules. Before accepting the target, ask which steps the tools have actually shortened.
Coding is one part of delivery. Testing, security reviews, integration, incident response and fixing an unreliable output still take time. If those tasks stay with people, they need space in the plan.
A team should be able to show where the saved hours came from. If the tools save less time than planned, ask which delivery dates will change.
The AI productivity trap starts when a faster tool becomes a larger commitment before anyone measures the full job.
The bank needs people for the fix. Other teams could lose capacity.
Bank of America recorded a $1.2 billion regulatory settlement charge in Q3. FinCEN identified failures in its anti-money-laundering controls. The work to address those weaknesses requires people.
Discussing that remediation work, Moynihan described redeploying employees from other units as efficiencies emerge. He said the bank would “let the headcount drain down.”
A receiving team gains capacity. The team an employee leaves may still own reports, approvals or customer commitments. Someone needs to decide which duties end and who takes responsibility for the rest.
If you are offered a move, ask about training, the assignment’s duration and the position you will hold afterward. If your team loses someone to that move, request an explicit handover and a revised workload plan. A transfer announcement alone leaves those questions unanswered.
Watch what changes around your own position.
These are practical checks for employees as budgets and reporting lines change. They help turn a broad executive statement into questions your manager can answer.
| If you see this | What could be at stake | Ask this |
|---|---|---|
| Two teams put under one manager | Fewer promotion openings and a wider span of responsibility. | Which management positions remain funded? |
| More delivery commitments with the same staffing | Deadlines may assume time savings your workflow has yet to produce. | What measured savings support this schedule? |
| A colleague transferred while their duties remain | An internal move can leave a lasting gap in the sending team. | Who owns the unfinished work, and which priorities move? |
| A temporary assignment with no end plan | Your next role may depend on a project budget or another vacancy. | What happens to my position when this assignment finishes? |
Record the extra duties when they arrive, so the staffing gap remains visible during planning. Include any changes to deadlines or approved support, and request a written decision when two priorities compete.
Managers also need to document what their teams can deliver within working hours. Passing an impossible target down the reporting line leaves employees carrying a promise they never made.
Find out whether your next move has funding.
For a promotion or internal transfer, check that the opening is approved, who controls the budget and whether the role is permanent. A supportive conversation is only the beginning of that process.
Outside the bank, explain your work through outcomes a hiring manager can understand: a control you strengthened, a process you repaired or a customer problem you resolved. Use figures you are permitted to share and keep confidential bank information out of applications.
Review your options while you still have time to compare them. The question to take into your next planning meeting is direct: what will this team be responsible for, and how many positions are funded to deliver it?
Following Bank of America from June into 2027 planning.
Our June investigation examined attrition and performance pressure. September brought a clearer explanation of replacement hiring. This update tests that direction against the latest workforce totals and next year’s expectations. The Grind Hotline follows the same questions across Wells Fargo and Citi: what changed, what management disclosed and what employees need to ask next.
