Salesforce is showing workers a different way jobs disappear. The employee can stay while the position they were hired to perform is dismantled around them.
The rewrite is already happening at scale.
Nearly 20,000 employees crossed into newly designed jobs
At a September 16 Dreamforce briefing, Salesforce President and Chief People Officer Nathalie Scardino said nearly 20,000 existing Salesforce employees were working in roles that did not exist 12 months earlier, according to Tech Talent Canada's report of the session. Salesforce is reconsidering every job as Agentforce takes over more tasks and moves across departments.
The scale matters. This is workforce redesign operating across a global company, not an AI pilot inside one team. Salesforce is changing the work, the skills attached to it and the standard employees must meet to remain useful in the new system.
Salesforce built a four-step machine for rewriting work
Salesforce calls its model the 4Rs. The language sounds reassuring, but each step carries a staffing decision.

The opportunity is real for employees who can make the transition. The pressure lands on anyone whose old work is automated faster than they can qualify for the new position. A reskilling program creates a path, but it does not guarantee that every worker crosses it.
HR shows how quickly human capacity can collapse
The same Dreamforce briefing revealed the clearest warning inside Salesforce's employee operation. Andy Valenzuela, EVP of Global Rewards and COO of Employee Success, said the company consolidated approximately 150 employee processes into 12 agentic journeys.
The company receives roughly four million employee inquiries each year. Its year-end goal is for only 25,000 to require human intervention. If annual volume remains comparable, approximately 0.625% would need a person to step in. Questions, routing, document creation and case resolution that once travelled through HR teams can increasingly move through one automated experience.
That is capacity compression. A workflow can serve the same workforce while demanding far fewer human touches. The next staffing discussion becomes unavoidable: how many people are still required after the process has been rebuilt?
Employment verification has already pushed workers into new jobs
One Agentforce workflow produces employment-verification letters through Slack. It opens the case, creates the document and returns it to the employee in minutes instead of days. Salesforce says approximately 30% of the employees who previously performed that work have moved into new jobs since the beginning of the year.
Salesforce's own Employee Agent report shows the wider direction. The tool reached a 97.7% self-service rate and cut basic employee-support case volume by 20% year over year. The efficiency benefit is obvious. So is the pressure on jobs built around standard answers and routine case handling.
Customer support was the first warning
Salesforce redesigned customer support as Agentforce absorbed more routine interactions. Employees were reskilled and moved into forward-deployed engineering, a more technical role combining implementation, customer work and problem-solving.
That transition is also a filter. Deep customer knowledge remains valuable, but the new position demands technical fluency and greater ownership. Salesforce previously reduced its support workforce as AI handled more interactions, so the latest redeployment strategy is arriving after automation has already changed staffing.
Salespeople are becoming managers of digital labour
Salesforce says agents can research accounts, recommend next steps, contact customers and schedule meetings. The sales representative moves away from completing every administrative task and toward supervising digital work, handling judgment calls and owning the customer outcome.
The company is also creating agentic managers who oversee people and AI agents. Their responsibilities can include permissions, performance, policy compliance and the quality of an agent's knowledge. Management survives by gaining technical accountability, not by collecting updates and routing work.

The safest worker owns judgment, outcomes and exceptions
Salesforce is hiring for what Scardino called learning velocity: the ability to learn, unlearn and relearn. Its published skills framework emphasizes adaptability, accountability, collaboration, emotional intelligence, AI literacy, human-agent collaboration, problem-solving, data interpretation, creative thinking and storytelling.
Knowing how to open an AI tool is becoming basic workplace literacy. Protection comes from combining it with institutional knowledge, difficult decisions, customer trust, ethical oversight or measurable responsibility for an outcome.
Five signs your job is being rewritten now
- Your workflow is being mapped into steps that an agent can complete.
- Your performance targets are rising after AI tools are introduced.
- Departing employees are replaced with different job titles or different skills.
- Internal transfers increasingly require Agentforce or automation experience.
- Your manager talks about capacity, journeys and outcomes instead of staffing.
Workers should identify which parts of their job are becoming agent work and build evidence around the decisions, relationships and exceptions that still require them. Waiting for a formal restructuring announcement gives the company the advantage.
